L&#8217;absence d&#8217;historique dans la soci\u00e9t\u00e9, le contexte difficile, la conduite du changement et la n\u00e9cessit\u00e9 d&#8217;aller vite avec les moyens du bord qui caract\u00e9risent la plupart des missions de transition exacerbent le besoin d&#8217;\u00e9valuer rapidement et efficacement la ma\u00eetrise par nos collaborateurs et nos partenaires de leur fonction.<\/p>\n\n\n\n\n\n<p class=\"wp-block-paragraph\">La ma\u00eetrise de la fonction s&#8217;analyse suivant 4 crit\u00e8res :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>la motivation,<\/li>\n\n\n\n<li>l&#8217;aptitude,<\/li>\n\n\n\n<li>les connaissances,<\/li>\n\n\n\n<li>les conditions d&#8217;exercice.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">La motivation est la principale source d&#8217;efficacit\u00e9 dans la tenue d&#8217;une fonction. Hyper motiv\u00e9, un employ\u00e9 se surpassera pour compenser ses inaptitudes, d\u00e9velopper ses connaissances et faire face aux conditions difficiles. Non motiv\u00e9, il exploitera insuffisamment ses aptitudes et ses connaissances et ren\u00e2clera \u00e0 la moindre difficult\u00e9. Il peut trouver cette motivation dans l&#8217;amour de son m\u00e9tier et elle peut \u00eatre d\u00e9velopp\u00e9e par ses managers et son environnement de travail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L&#8217;aptitude \u00e0 tenir un poste est une condition n\u00e9cessaire \u00e0 l&#8217;efficacit\u00e9 de la personne. Avoir la sant\u00e9 pour exercer une fonction \u00e9prouvante physiquement et\/ou mentalement, \u00eatre rigoureux pour manier les chiffres, cr\u00e9atif pour d\u00e9velopper, &#8230; chaque m\u00e9tier a ses aptitudes associ\u00e9s qui doivent \u00eatre prises en compte dans l&#8217;\u00e9valuation de la ma\u00eetrise d&#8217;une fonction. L&#8217;aptitude est difficile \u00e0 d\u00e9velopper, il vaut mieux en g\u00e9n\u00e9ral orienter sa carri\u00e8re en fonction de ses aptitudes et les am\u00e9liorer que de s&#8217;acharner \u00e0 d\u00e9velopper de nouvelles aptitudes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le niveau de connaissance de la fonction conditionne le niveau de responsabilit\u00e9 que l&#8217;on peut occuper. La formation et l&#8217;exp\u00e9rience permettent de la d\u00e9velopper. L&#8217;aptitude et la connaissance constituent \u00e0 elles deux la comp\u00e9tence.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les conditions d&#8217;exercice de la fonction regroupent les \u00e9l\u00e9ments ext\u00e9rieurs qui influencent la capacit\u00e9 \u00e0 la ma\u00eetriser : la bonne d\u00e9finition de la mission, sa communication aux personnes concern\u00e9es, l&#8217;environnement familial, les moyens d&#8217;acc\u00e8s au lieu de travail, l&#8217;environnement professionnel, la disponibilit\u00e9 de la personne, etc &#8230; L&#8217;optimisation de ces aspects, souvent n\u00e9glig\u00e9e, a pourtant un impact important sur la qualit\u00e9 de son travail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ces quatre crit\u00e8res doivent \u00eatre pris en compte lors de l&#8217;\u00e9valuation et le recrutement de personnel.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans le cas d&#8217;un manager, ces 4 crit\u00e8res doivent \u00eatre pris en compte pour \u00e9valuer la ma\u00eetrise du m\u00e9tier et le savoir faire manag\u00e9rial. Un bon Directeur Financier, par exemple, doit ma\u00eetriser la fonction financi\u00e8re et la fonction de manager d&#8217;une \u00e9quipe de financiers. Cela para\u00eet \u00e9vident, mais pourtant, que d&#8217;experts de leur m\u00e9tier gagnent leurs galons de manager sans ma\u00eetriser la dimension manag\u00e9riale !<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il y a plusieurs moyens d&#8217;\u00e9valuer la ma\u00eetrise d&#8217;une fonction par une personne, en fonction de l&#8217;importance que l&#8217;on lui donne, des moyens financiers et du temps disponibles. Un manager ou un service RH peut trouver ou mettre au point une grille d&#8217;analyse pour \u00e9valuer rapidement la ma\u00eetrise de sa fonction par un collaborateur suivant ces 4 crit\u00e8res. Pour une approche personnalis\u00e9e et aux r\u00e9sultats beaucoup plus d\u00e9taill\u00e9s, moyennant un co\u00fbt relativement important et une dur\u00e9e de plusieurs semaines, je recommande le bilan de comp\u00e9tence par un cabinet sp\u00e9cialis\u00e9. Pour un traitement de plusieurs collaborateurs avec une vision d&#8217;ensemble, l&#8217;intervention d&#8217;un sp\u00e9cialiste de l&#8217;assessment est plus adapt\u00e9. Par exemple, un des leaders mondiaux du capital investissement de retournement utilise cette m\u00e9thode \u00e0 chaque nouvel investissement. Il fait interviewer les 30 principaux responsables hi\u00e9rarchiques de la soci\u00e9t\u00e9 nouvellement acquise, suivant un processus format\u00e9, 2h par personne, avec restitution sous forme d&#8217;organigramme par th\u00e8me, faisant ressortir les plus et moins de l&#8217;entreprise. Les r\u00e9sultats sont utilis\u00e9s pour d\u00e9cider le remplacement de responsables et aider au recrutement.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le principal int\u00e9r\u00eat de l&#8217;\u00e9valuation de la ma\u00eetrise de la fonction est de comprendre les points forts et les points faibles de la personne \u00e9valu\u00e9e, puis de fixer des objectifs et un programme d&#8217;am\u00e9lioration. Une d\u00e9marche plus pouss\u00e9e consiste \u00e0 suivre l&#8217;application de ce programme puis, suivant le principe de l&#8217;am\u00e9lioration continue, r\u00e9\u00e9valuer p\u00e9riodiquement la ma\u00eetrise de leur fonction, rehausser les objectifs et adapter le programme d&#8217;am\u00e9lioration, ainsi de suite&#8230;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Voici un exemple r\u00e9ellement v\u00e9cu de mise en pratique de ces principes. Lors de sa prise de fonction en tant que directeur g\u00e9n\u00e9ral d&#8217;une soci\u00e9t\u00e9 d\u00e9pendant \u00e0 90 % des march\u00e9s publics, le nouveau dirigeant est inform\u00e9 qu&#8217;une chef de service de rang n-2, \u00e0 un poste cl\u00e9 pour l&#8217;entreprise (r\u00e9ponse aux appels d&#8217;offres) est inefficace. Lors de l&#8217;interview de cette personne, il diagnostique qu&#8217;elle a l&#8217;aptitude pour le poste (organis\u00e9e, s\u00e9rieuse, orient\u00e9e r\u00e9sultat), un niveau de connaissance insuffisant (beaucoup d&#8217;exp\u00e9rience \u00e0 ce poste mais pas form\u00e9e aux derni\u00e8res r\u00e9glementations), une motivation brid\u00e9e par des relations difficiles avec la direction pr\u00e9c\u00e9dente et des mauvaises conditions d&#8217;exercicede sa fonction car insuffisamment connect\u00e9e aux autres services commerciaux. Dans les mois qui suivent, cette employ\u00e9e gagnera rapidement et fortement en efficacit\u00e9, gr\u00e2ce \u00e0 une mise \u00e0 niveau de ses connaissances sur le plan r\u00e9glementaire, en lui confiant des missions lui permettant d&#8217;exprimer et partager son savoir-faire (plus de motivation) et en l&#8217;invitant mensuellement \u00e0 une r\u00e9union de travail o\u00f9 elle joue un r\u00f4le central (meilleures conditions d&#8217;exercice).<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pour en savoir plus : la \u00ab Ma\u00eetrise de la fonction occup\u00e9e \u00bb et une des 7 dimensions du programme de formation Manager 21 pr\u00e9sent\u00e9 dans <a rel=\"noreferrer noopener\" href=\"https:\/\/www.didier-douziech.fr\/\" target=\"_blank\">www.didier-douziech.fr<\/a>.
