<h2 class="wp-block-heading">Overview</h2>



<p class="wp-block-paragraph">This case study outlines a comprehensive turnaround of a Supply Chain/Logistics and Manufacturing/Contract Packaging company during a major crisis. Faced with a sudden 65% revenue reduction from a major client, I implemented cost-cutting measures, digital transformation, and diversified revenue streams to stabilize operations and drive growth. By enhancing QA/QC, improving operational efficiency, and securing high- value clients, the company not only recovered but also set a foundation for long-term sustainable growth.</p>



<h2 class="wp-block-heading">The Challenge</h2>



<p class="wp-block-paragraph">Upon joining, the organization faced an immediate crisis: our largest customer reduced business by 65%, cutting revenue from $22M to $8M. This jeopardized the logistics division, which was the primary net income driver for a group of seven companies and put immense pressure on the parent company, whose total revenue fell to $35M that year, barely breaking even.</p>



<p class="wp-block-paragraph">In addition to leading the logistics company, I was responsible for six other core SMBs within the group and managing seven startup ventures. Many of these startups were family pet projects, adding layers of complexity as I navigated this landscape as a non-family member executive. The challenges were immense: stabilize the logistics company, manage operations across diverse businesses, and drive revenue growth for the entire group.</p>

<h2 class="wp-block-heading">The Challenge</h2>



<p class="wp-block-paragraph">When I joined this stagnant CPG company as Director of Sales, it was a $17M operation with limited distribution in the Pacific Northwest. The business relied heavily on a single major Club Store retailer, which accounted for the majority of its sales. To support the company&#8217;s ambitious growth goals, we needed to diversify the customer base, expand the brand’s footprint beyond its regional stronghold, and achieve national distribution.</p>



<h2 class="wp-block-heading">My Approach</h2>



<p class="wp-block-paragraph">Working closely with the newly appointed President, who had also joined the company to help drive its national expansion, we focused on repositioning the brand and enhancing the product lineup. Our aim was to capitalize on emerging consumer preferences for healthier options, and we identified one product in particular that could become a national success.</p>



<p class="wp-block-paragraph">I led the effort to build a national sales and key account team, and I established relationships with third-party distributors to achieve national coverage. This involved securing buy-in from distributors and retailers across the country, educating them on the refreshed product lineup, and positioning the brand as a compelling alternative to traditional products.</p>



<p class="wp-block-paragraph">By signing up over 130 distributors across the U.S., we laid the foundation for national retail expansion.</p>



<h2 class="wp-block-heading">The Results</h2>



<ul class="wp-block-list">
<li><strong>Revenue Growth: </strong>We grew the company’s revenue from $17M to $200M within 2 years, driven largely by the success of our lead product.</li>



<li><strong>National Expansion: </strong>Through strategic partnerships with over 130 distributors, the brand achieved national distribution and became a household name in the U.S.</li>



<li><strong>Brand Success: </strong>The product eventually became the company’s flagship offering, helping to drive the overall portfolio to nearly $1B in revenue and establishing the company as a major player in the CPG market.</li>

<p class="wp-block-paragraph">I joined a fast-growing CPG company as a Fractional COO on a 90-day contract to evaluate and create a strategic plan for expanding into North American retail markets. At that time, the company was generating</p>



<p class="wp-block-paragraph">$40M annually through e-commerce, with an ambitious goal to break into physical retail and sustain rapid growth. After presenting my plan, I was granted full autonomy to implement it, extending my role over the next 2.5 years as we transformed the business.</p>



<p class="wp-block-paragraph">During this period, the company scaled to $1.5B in revenue, with the business arm I led growing from $2M to $100M as we entered major retail channels across North America. I managed a $35M budget to support this expansion, ensuring resources were effectively allocated to meet strategic objectives. To align with this rapid pace of growth, I leveraged business intelligence, project management software, and AI tools, which were critical in providing real-time data insights, optimizing processes, and maintaining operational control in an environment of escalating demand.</p>

<li><strong>Sourcing and Coordinating Resources</strong>: Amid the challenges of COVID-19, procuring 1,000 vans, 500 trucks, 125 forklifts, and securing 70 warehouse locations was critical to establishing a reliable distribution network.</li>



<li><strong>Operational Efficiency and Safety</strong>: Coordinating asset deliveries, scheduling inventory, implementing SOPs, and ensuring QA/QC across multiple locations required meticulous planning and leadership to maintain high standards and minimize safety risks.</li>



<li><strong>Implementing Technology Solutions</strong>: The pace of growth demanded technology integrations to drive efficiency, manage data, and support informed decision-making.</li>

<li><strong>Building a Comprehensive Distribution Network:</strong><br>o Identified and secured 70 ideal warehouse locations, negotiating optimal leases and managing their setup to meet distribution needs.<br>o Sourced 1,000 vans, 500 trucks, and 125 forklifts, establishing a scalable fleet during a period of supply chain disruption.<br>o Developed and standardized SOPs for each warehouse, overseeing QA/QC to uphold operational standards and ensure safety compliance.</li>

<h2 class="wp-block-heading">The Challenge</h2>



<p class="wp-block-paragraph">As a 25-year-old early employee, I was tasked with helping this company establish its U.S. market presence from scratch. With no existing distribution network and little brand awareness, the company faced the challenge of creating a scalable, effective distribution model that could drive market share and build brand recognition in key regions. Operating with only 25 employees, the company’s coverage was limited to about 20 states.</p>



<h2 class="wp-block-heading">My Approach</h2>



<p class="wp-block-paragraph">I recognized an opportunity to take control of the company’s distribution. Over a weekend, I taught myself PowerPoint and Excel, and crafted a proposal to build a self-owned distribution network in select markets, rather than relying solely on third-party distributors. This plan aimed to ensure consistency across markets, directly control sales, and create a replicable model for nationwide success.</p>



<p class="wp-block-paragraph">After presenting my idea, I received the green light to execute the plan. I began building the company’s first self-owned distribution network in Arizona, where we quickly established market dominance and reached $30M ARR. This became the birthplace of our on-premise strategy, which involved placing the product in bars, clubs, and restaurants to boost visibility. I then trained other company-owned and independent distributors on our model, which became the blueprint for expansion.</p>



<h2 class="wp-block-heading">The Results</h2>



<ul class="wp-block-list">
<li><strong>Revenue Growth: </strong>Grew Arizona’s distribution from $0 to $30M ARR within three years.</li>



<li><strong>Scalability: </strong>Our Arizona model became the training ground for distributors nationwide.</li>



<li><strong>National Expansion: </strong>Replicated the model in Florida, achieving a market share best and $40M ARR.</li>



<li><strong>Turnaround Success: </strong>Implemented the model to revive a struggling Los Angeles distributor, underscoring its adaptability and impact.</li>
</ul>



<p class="wp-block-paragraph">This experience shaped my approach to business transformation, instilling a passion for building scalable, strategic systems. Over my nine years with the company, I managed $350M in revenue and influenced $1B in additional sales, setting the foundation for my future work. This was my master class in business, with the PhD coming later.</p>
