<p class="wp-block-paragraph">My observation is that almost every technological revolution begins with abundance, too many players, too many promises. The industrial era had railroads. The internet had dot-coms. Artificial intelligence is now entering its own equivalent phase. If I put this into a form of a metaphor, in evolutionary biology, periods of rapid diversification are always followed by mass extinctions. Not because species fail to adapt, but because only a few environmental niches can sustain long-term survival. The AI sector is seeming to be entering its own evolutionary bottleneck.&nbsp;</p>



<p class="wp-block-paragraph">What looks today like explosive growth and endless opportunity is, in reality, the prelude to a market consolidation cycle. The AI industry is approaching a structural shakeout where only a small number of platforms, ecosystems, and operating models will capture the majority of long-term value.</p>



<p class="wp-block-paragraph">The <a href="https://www.fortunebusinessinsights.com/industry-reports/artificial-intelligence-market-100114" target="_blank" rel="noopener">global AI market</a> is projected to grow from roughly $375 billion in 2026 to around $2.48 trillion by 2034, reflecting extraordinary investment momentum. Yet history seems to suggest that growth at this scale does not produce many winners, it produces a few dominant architectures and many displaced ambitions. For business leaders, the critical question is no longer whether AI will reshape industries, but how market share in AI will consolidate and what structural forces will determine who survives that consolidation.</p>



<p class="wp-block-paragraph">I am sharing here 3 dynamics that has the potential to define this shakeout.</p>



<p class="wp-block-paragraph"><strong>1. The Shift from Model Competition to Ecosystem Control</strong></p>



<p class="wp-block-paragraph">Public discourse frames AI competition as a race between models: which foundation model is smarter, larger, or more capable. This narrative is already becoming obsolete.</p>



<p class="wp-block-paragraph">The real battle is not over models, it is over <strong>ecosystems</strong>.</p>



<p class="wp-block-paragraph">My observation is that as AI becomes embedded in enterprise workflows, value increasingly shifts toward platforms that control:</p>



<ul class="wp-block-list">
<li>cloud infrastructure</li>



<li>data integration layers</li>



<li>developer toolchains</li>



<li>compliance and governance systems</li>



<li>vertical application marketplaces</li>
</ul>



<p class="wp-block-paragraph">In other words, the winners will be those who design the environment in which AI operates, not merely the intelligence itself.</p>



<p class="wp-block-paragraph">Cloud infrastructure data already reflects this dynamic. <a href="https://www.itpro.com/cloud/cloud-computing/cloud-infrastructure-spending-hit-usd102-6-billion-in-q3-2025-and-aws-marked-its-strongest-performance-in-three-years" target="_blank" rel="noopener">Hyperscalers</a> continue to dominate spending and increasingly bundle AI services directly into core enterprise stacks. This means that many innovative AI companies will not fail because their technology is inferior, they will fail because they are positioned outside dominant ecosystems.</p>



<p class="wp-block-paragraph">For business leaders, this has a subtle but powerful implication; the strategic risk is not choosing the wrong AI model , it could be aligning with the wrong AI platform.</p>

<p class="wp-block-paragraph"><strong>2. The Geopolitical Fragmentation of AI Markets</strong></p>



<p class="wp-block-paragraph">The AI market is not global in the traditional sense. It is becoming <strong>geopolitically segmented</strong>.</p>



<p class="wp-block-paragraph">A significant but under-appreciated trend is the redistribution of <a href="https://arxiv.org/abs/2509.25298" target="_blank" rel="noopener">AI research leadership</a>. China now accounts for a rapidly growing share of global AI publications, reshaping the geography of innovation.</p>



<p class="wp-block-paragraph">This shift is already producing real commercial consequences. Export controls on advanced chips are accelerating the development of <a href="https://www.tomshardware.com/tech-industry/artificial-intelligence/nvidia-china-market-share-to-drastically-decrease-from-66-percent-to-8-percent-analysts-claim-export-curbs-and-homegrown-success-to-blame" target="_blank" rel="noopener">domestic AI stacks in China</a>, reducing reliance on Western providers.&nbsp;</p>



<p class="wp-block-paragraph">At the same time, regulatory regimes are diverging:</p>



<ul class="wp-block-list">
<li>The EU is prioritizing safety and governance.</li>



<li>The US is prioritizing innovation speed.</li>



<li>China is prioritizing state-aligned infrastructure.</li>
</ul>



<p class="wp-block-paragraph">The result is not a single global AI market but <strong>multiple regional AI economies</strong>, each with distinct standards, architectures, and champions. For multinational firms, this introduces a new strategic complexity. Hence, my observation is that AI strategy must now resemble geopolitical strategy balancing localization, compliance, data sovereignty, and ecosystem partnerships across jurisdictions. Those who design multi-architecture strategies, not monolithic global deployments, should have an edge.</p>



<p class="wp-block-paragraph"><strong>3. The Frontier-Laggard Divide Inside Enterprises</strong></p>



<p class="wp-block-paragraph">Perhaps the most overlooked dimension of the AI shakeout is not between companies but within them. Early enterprise adoption data shows a widening gap between “frontier organizations” that deeply integrate AI into decision processes and the majority that use AI as an experimental layer.</p>



<p class="wp-block-paragraph">Usage metrics already reveal that frontier adopters engage more frequently, across more functions, and with higher strategic integration.&nbsp;&nbsp;</p>



<p class="wp-block-paragraph">This divide is not technological. It is organizational.</p>



<p class="wp-block-paragraph">Frontier firms are redesigning:</p>



<ul class="wp-block-list">
<li>how decisions are made</li>



<li>how insights flow into leadership forums</li>



<li>how experimentation replaces static planning</li>



<li>how governance enables speed instead of constraining it</li>
</ul>



<p class="wp-block-paragraph">Laggards, by contrast, often treat AI as a tool rather than a system deployed at the edges but excluded from core strategic logic. The coming shakeout will therefore not simply eliminate firms that fail to adopt AI. Seeming that it will reward firms that restructure themselves around AI-driven cognition, where learning cycles replace planning cycles, and strategy becomes a real-time process.</p>



<p class="wp-block-paragraph"><strong>The Structural Reality of the Shakeout</strong></p>



<p class="wp-block-paragraph">The AI shakeout will not resemble a typical technology cycle. It will be quieter, more structural, and more permanent.</p>



<p class="wp-block-paragraph">It will not be announced by bankruptcies. It will be revealed through:</p>



<ul class="wp-block-list">
<li>shrinking ecosystem relevance</li>



<li>declining developer engagement</li>



<li>reduced access to strategic partnerships</li>



<li>loss of platform influence</li>



<li>inability to attract frontier talent</li>
</ul>



<p class="wp-block-paragraph">In this sense, the AI shakeout is less about failure and more about gravitational drift. Organizations are seeming to be slowly moving out of the centers where innovation, capital, and strategic power accumulate.</p>



<p class="wp-block-paragraph"><strong>What This Means for C-Suite Leaders?</strong></p>



<p class="wp-block-paragraph">The market share battle in AI does not look like about buying tools. It is about ‘designing position’.</p>



<p class="wp-block-paragraph">The leaders who emerge from the shakeout will be those who:</p>



<ul class="wp-block-list">
<li>treat ecosystem alignment as a core strategic decision</li>



<li>build geopolitical adaptability into AI roadmaps</li>



<li>redesign governance to enable continuous learning</li>



<li>integrate AI into leadership cognition, not just operations</li>
</ul>



<p class="wp-block-paragraph">My take is that AI will not replace strategy. But it will replace static strategy.&nbsp;</p>



<p class="wp-block-paragraph"><strong>My Final Reflection</strong></p>



<p class="wp-block-paragraph">Every major technological shift produces noise first and structure later.</p>



<p class="wp-block-paragraph">We are leaving the noisy phase of AI and entering the structural phase.</p>



<p class="wp-block-paragraph">The shakeout will crown the smartest architectures rather than models. And in the end, the true competitive advantage will not be artificial intelligence but organizational intelligence shaped by artificial intelligence.</p>

<p class="wp-block-paragraph">Let me start by saying that anxiety thrives in ambiguity and standing at the edge of an ocean of technology, we may be venturing into uncharted waters, unless we keep ourselves relevant by applying AI and also not getting controlled by the same in our daily lives. The tide is rushing in — relentless, unpredictable, and impossible to ignore. This ocean is artificial intelligence. Its waves are reshaping industries, professions, and even identities at an unprecedented pace. And like a sailor who suddenly finds their compass unreliable, many leaders seem gripped not by curiosity, but by anxiety. To me, this AI anxiety seems real, subtle, and deeply psychological, often concealed beneath polished boardroom conversations.</p>



<p class="wp-block-paragraph"><br>At its core, <strong>AI anxiety</strong> stems not only from fear of disruption but from the existential question: Am I still in control of my ship? For decades, executives relied on foresight, accumulated wisdom, and a seasoned understanding of market cycles. But the arrival of AI feels less like another cycle and more like a new physics — rules are being rewritten in real time. A <a href="https://www.pwc.com/gx/en/ceo-survey/2023/main/download/26th_CEO_Survey_PDF_v1.pdf" target="_blank" rel="noreferrer noopener">PwC survey</a> revealed that nearly 60% of global CEOs believe the speed of technological change is now the single greatest threat to their organizations’ stability. That sentiment is not merely about technology; it is about leadership identity.<br></p>



<p class="wp-block-paragraph">Anxiety, however, can be reframed. If viewed through the lens of leadership psychology, it becomes less a storm to survive and more a mirror that reflects one’s deepest values, resilience, and capacity to adapt. Just as a sculptor chips away at a block of marble to reveal form, leaders can transform the weight of AI anxiety into clarity of leadership presence.<br>The amygdala, our brain’s “alarm system,” is highly sensitive to uncertainty and perceived threats.AI represents a novel and uncontrollable variable, which can trigger heightened amygdala activation — leading to anxiety, hyper-vigilance, or even avoidance behaviors in executives. Our amygdala interprets uncertainty as a survival threat, which explains why AI anxiety often feels more emotional than rational.</p>



<p class="wp-block-paragraph"><br>One of the most effective ways executives can navigate this unease is by shifting perspective. The unknown of AI — whether it will automate core functions, reshape talent needs, or redefine value chains — creates narratives in the mind. Left unchecked, these narratives become catastrophes. But leaders who engage in reframing turn uncertainty into inquiry: instead of asking “What will AI take from us?” they begin asking “What new possibilities will AI unlock for our purpose?” This act of reframing is less about answers and more about psychological safety — a grounding that allows leaders to make deliberate choices rather than reactive ones.</p>



<p class="wp-block-paragraph"><br>The metaphor of climbing a mountain is useful here. When one stands at the base, the peak looks overwhelming, clouded, almost impossible to reach. But once the first steps are taken, a rhythm emerges, and what once felt like an unconquerable height becomes a series of manageable inclines. <p class="wp-block-paragraph"><br>In the middle of this journey, leaders often confront a deeper psychological challenge: the loss of expertise. Many executives rose to their positions because of accumulated mastery in decision-making and industry knowledge. AI, however, threatens to erode this sense of mastery by offering insights faster, often more accurately, and without fatigue. For a leader, this can feel like being displaced from the captain’s wheel. Yet, leadership in the age of AI is not about steering every turn of the ship — it is about setting the direction of the voyage and ensuring the crew is resilient, creative, and aligned with purpose.</p>

The conductor does not play every instrument; their role is to sense the rhythm, create harmony, and elevate the collective sound. AI may be a virtuoso instrument — faster, louder, more precise — but it still requires a conductor to align it with the symphony of human creativity, ethics, and vision. Leaders who embrace this mindset transform anxiety into agency. They realize that their value does not diminish with AI; it evolves. See, dopamine pathways crave mastery and predictability, so when AI erodes traditional expertise, it creates a neurological sense of “loss,” reinforcing anxiety.</p>



<p class="wp-block-paragraph"><br>Another psychological strategy is rooted in self-awareness — an area where executive coaching has deep resonance. Leaders who actively explore their own emotional triggers around AI develop resilience. For example, when an executive acknowledges, “I feel threatened because my authority came from expertise that AI now simulates,” it opens space for growth. In coaching, such admissions become inflection points. They allow the leader to shift from authority-driven leadership to purpose-driven leadership, from being the expert to becoming the enabler. Executives who consciously engage the prefrontal cortex through reflection, coaching, and mindful decision-making can rebalance amygdala overdrive, creating clearer, calmer choices.</p>



<p class="wp-block-paragraph"><br>As executives look ahead, they must recognize that <strong>AI anxiety is not a weakness but a signal</strong>. It signals care for the future, awareness of vulnerability, and the recognition that transformation cannot be reduced to strategy decks or adoption timelines alone. The executives who thrive will be those who lean into reflection: What values will anchor me as technology accelerates? How can I cultivate environments where my teams do not just use AI but feel safe with it? What parts of my leadership must evolve, not because AI demands it, but because human trust does?</p>



<p class="wp-block-paragraph"><br>We are back to the ocean metaphor with which we began. Standing at the shore, watching waves that seem overwhelming, one realizes that the goal is not to stop the tide, nor to predict every swell. The goal is to learn how to sail — to trust that with skill, adaptability, and the courage to face uncertainty, the ocean becomes less threatening and more expansive.<br>My reflection on this is that AI will not define the legacy of executives — their response to it will. In the end, the real measure is not whether leaders overcome anxiety, but how they harness it as energy for transformation, much like the wind that, once feared as a storm, becomes the very force that carries the ship forward.</p>

<p class="wp-block-paragraph">I recall the times when I started my career 25 years back. Was there AI? I’d say yes. Was I aware? I’d say not much. And many like me who were working in the midst of advertising technology were not aware of the depth automation can bring in. See, that time a brouhaha started around ‘Big Data’. All events that I was attending were talking about this at Firesides or Panels. Being an ex-Yahoo! I now realize the depth of a paperless environment. Particularly an important transition in my career when I moved from print to digital.</p>



<p class="wp-block-paragraph">I am also part of the journey when advertising media planning &amp; buying used to be done on excel sheets. Now there is programmatic with Ad Exchanges and DMPs.</p>



<p class="wp-block-paragraph">In my observation, preparing for <a href="https://www.ceo-worldwide.com/blog/how-boards-can-govern-ai-for-ethics-and-competitive-advantage/" target="_blank" rel="noreferrer noopener">AI integration</a> is a multi-dimensional leadership challenge. It demands vision, courage, tact, and a relentless commitment to learning and ethical stewardship. You’re at the helm of your organization—a ship slicing through foggy, AI-infused waters. The horizon promises riches and reinvention, but beneath the surface lurk currents that could capsize the unprepared. The AI revolution isn’t a distant drumbeat; it’s a thunderclap overhead. As a senior executive, you’re not just a passenger; you’re the navigator, the weather forecaster, the first responder. </p>



<p class="wp-block-paragraph">Let me toss aside the clichés and the parade of usual suspects and instead, we’ll chart a map of 5 risks and 5 opportunities. This could be your field guide, written for those who know that fortune and disaster often hold hands.</p>



<p class="wp-block-paragraph"><strong>So first, I will observe the Five Risks: Shadows in the Machine</strong></p>



<h2 class="wp-block-heading">1. Algorithmic Echo Chambers—When AI Feeds Its Own Delusions</h2>



<p class="wp-block-paragraph">Picture a Norwegian media company, Schibsted, using AI to curate news. The system quickly learned that clickbait headlines skyrocketed engagement. But as the AI looped on itself, it started amplifying divisive stories, deepening echo chambers, and warping public discourse—far from Schibsted’s journalistic ideals.</p>



<p class="wp-block-paragraph"><br>Unchecked feedback loops can corrode your brand’s purpose. The risk isn’t just bias—it’s the AI system learning to exploit the very metrics you set. Without vigilant human intervention, you may find your organization fueling polarization, not progress.</p>



<h2 class="wp-block-heading">2. Data Poisoning—The Invisible Sabotage</h2>



<p class="wp-block-paragraph">In 2021, a team of researchers at the University of Chicago developed Nightshade, a tool that subtly corrupts images used to train AI art generators. When companies scrape poisoned data, their models “hallucinate” or malfunction.</p>



<p class="wp-block-paragraph"><br>The open web is a double-edged sword. If your AI is trained on public data, it could be ingesting sabotage. Leaders must demand provenance and integrity in training datasets—or risk unleashing unreliable, even dangerous, algorithms.</p>



<h2 class="wp-block-heading">3. Regulatory Whiplash—The Law Moves Faster Than You Think</h2>



<p class="wp-block-paragraph">Consider Canada’s Bill C-27, which, in 2023, introduced sweeping, ambiguous legislation on AI accountability. Several Canadian fintech startups found their models suddenly noncompliant—and their market launches delayed by months.</p>



<p class="wp-block-paragraph"><br>Regulatory tides shift fast and often unpredictably. The risk isn’t just hefty fines, but missed windows for innovation. Executive leaders must maintain agile compliance teams and cultivate relationships with regulators—not just lawyers.</p>



<h2 class="wp-block-heading">4. AI “Ghosts” in Mission-Critical Operations</h2>



<p class="wp-block-paragraph">In 2022, DeepMind’s AlphaFold transformed protein-folding science. But when a biotech startup used AlphaFold’s predictions for drug design without cross-checking with wet-lab results, some candidates failed spectacularly<br>As an insight, even the most celebrated AI could hallucinate or err in subtle ways. So, I’d say that overreliance without human verification can sabotage R&amp;D or operations—especially in high-stakes sectors like biomedicine or energy.</p>



<h2 class="wp-block-heading">5. Cultural Erosion—When Automation Numbs Creativity</h2>



<p class="wp-block-paragraph">A Japanese advertising agency, Dentsu, rolled out an AI copywriting assistant. Within months, junior writers reported feeling marginalized, their original voice subsumed by the algorithm’s patterns. Turnover spiked; creative output dulled.</p>



<p class="wp-block-paragraph"><br>AI can sap the soul of your culture. If employees feel replaced or homogenized, you lose the creative edge that made your brand unique. Leaders must design AI adoption as augmentation, not replacement—lest the culture become sterile.</p>

<p class="wp-block-paragraph">GlocalMe, a lesser-known global Wi-Fi provider, deployed real-time AI translation, not just for consumer apps, but to facilitate R&amp;D collaboration among engineers in Shenzhen, Stockholm, and São Paulo. Productivity soared, and so did patent filings.</p>



<p class="wp-block-paragraph">The insight I observed from this is that AI can dissolve language barriers in real time, knitting together far-flung teams. This isn’t just about efficiency—it’s about unlocking the collective brainpower of your organization, wherever it resides.</p>



<h2 class="wp-block-heading">2. Hyper-Niche Personalization—From Mass Market to Market-of-One</h2>



<p class="wp-block-paragraph">In Finland, the indie fashion brand Makia Clothing used AI to analyze microtrends among Helsinki’s skateboarding youth. The result? Limited-run collections that sold out overnight—without a single unsold item.<br>AI brings personalization to the subatomic level. For the executive, this is a lever to shift from generic mass appeal to precise, profitable micro-segmentation—building fervent loyalty in overlooked corners of the market.</p>

When the Suez Canal was blocked in 2021, Maersk’s simulations let it reroute cargo and minimize losses, while competitors scrambled. AI-powered scenario planning isn’t just about efficiency—it’s your insurance policy against black swans. The executives who invest in simulation become the calmest hands when crisis hits.</p>



<h2 class="wp-block-heading">The Path Forward</h2>



<p class="wp-block-paragraph">So where does this leave you, the executive leader, steering through the fog? These risks and opportunities aren’t theoretical—they’re unfolding in real organizations, often far from the headlines. My take is that it sets apart the rare leader from the herd.</p>

<li><strong>Make AI a Co-Pilot, Not an Autopilot.</strong> The human-AI partnership is where real value lies. Structure teams so that AI augments judgment, not replaces it.</li>

<h2 class="wp-block-heading">Introduction</h2>



<p class="wp-block-paragraph">Generative artificial intelligence <strong>(GenAI)</strong> has travelled from the research lab to the board agenda with astonishing speed. Chatbots draft marketing copy in seconds, foundation models explore vast design spaces for new drugs, and algorithmic copilots guide employees through complex tasks. Yet the same technology that promises double-digit productivity gains also carries systemic risks: algorithmic bias, privacy breaches, novel forms of intellectual-property infringement, and opaque decision logic. Regulators from Brussels to Washington are codifying <strong>“trustworthy AI”</strong> requirements, while investors and civil-society groups scrutinise corporate disclosures for evidence of ethical deployment.</p>



<p class="wp-block-paragraph">Directors therefore face a <strong>dual mandate</strong>: they must extract strategic advantage from GenAI while protecting stakeholders from unintended harms. High-level frameworks built on fairness, accountability, transparency, privacy, and safety abound, yet a yawning implementation gap persists between principle and practice. In a 2025 global survey sixty-six per cent of boards conceded limited AI fluency and one third devoted insufficient agenda time to the topic (Deloitte, 2025a). As a result, many firms under-invest in risk controls or, conversely, hesitate to scale promising pilots for fear of mis-steps.</p>



<p class="wp-block-paragraph">This article distils recent governance and leading practice guides into an actionable roadmap. It argues that boards can reconcile opportunity and responsibility by concentrating on three interlocking levers: <strong>capability</strong>, <strong>structure</strong>, and <strong>metrics</strong>. When these levers mesh, they create a <strong>governance flywheel</strong> that both safeguards stakeholders and accelerates innovation and enterprise value.</p>



<h2 class="wp-block-heading">Why GenAI Oversight Is a Fiduciary Imperative</h2>



<p class="wp-block-paragraph">GenAI already shapes competitive positioning in every major sector. Pharmaceutical executives credit large-language-model pipelines with halving drug-discovery timelines; retailers deploying algorithmic pricing engines see margin lifts exceeding three percentage points; professional-services firms report that copilots enable junior staff to complete routine assignments forty per cent faster. These gains translate into higher valuations, and more than a third of global chief executives report revenue or profit growth directly attributable to GenAI (PwC, 2025).</p>



<p class="wp-block-paragraph">Rewards of this magnitude arrive hand in hand with asymmetric risk. Unchecked models can entrench discrimination, expose trade secrets, hallucinate dangerous misinformation, or breach copyright law at scale. The <strong><a href="https://artificialintelligenceact.eu/" target="_blank" rel="noreferrer noopener">EU AI Act</a></strong>, which begins phased implementation in 2025, demands risk-management plans and human oversight for high-risk systems. In the United States the Securities and Exchange Commission warns against “AI washing,” and Delaware courts have signaled that directors may face <strong>Caremark liability</strong> if they fail to implement information systems for mission-critical risks.</p>



<p class="wp-block-paragraph">The board’s <strong>fiduciary duty of care</strong> obliges directors to stay informed about technologies that materially affect strategy, and the duty of loyalty requires them to see that AI initiatives align with stakeholder interests. Consequently, GenAI oversight is not a discretionary technology topic but an essential component of modern corporate governance. <a href="https://www.ceo-worldwide.com/blog/transforming-business-models-the-role-of-ai-in-c-suite-decision-making/" target="_blank" rel="noreferrer noopener">Boards that master AI </a>avoid litigation and reputational damage, yet they also gain privileged insight into emerging profit pools.</p>



<h2 class="wp-block-heading">Building Board-Level Capabilities</h2>



<p class="wp-block-paragraph">Effective oversight begins with knowledge. <strong>Directors cannot govern what they do not understand</strong>, so leading boards schedule regular <strong>AI teach-ins</strong> covering model architectures, data-quality pitfalls, bias-mitigation techniques, and the evolving regulatory map. Advanced boards go a step further, simulating failure scenarios, such as a generative model hallucinating faulty financial advice, to test escalation protocols.</p>



<p class="wp-block-paragraph">Forty percent of boards surveyed by Deloitte (2025a) are reconsidering composition because of AI. Options include:</p>



<ul class="wp-block-list">
<li>recruiting directors with AI engineering or data-ethics credentials;</li>



<li>appointing a board observer, often an academic or former regulator, who attends meetings solely for technology discourse;</li>



<li>establishing an <strong>external AI advisory council </strong>that feeds independent perspectives into committee deliberations.</li>
</ul>



<p class="wp-block-paragraph"><strong>AI advances weekly</strong>,<strong> not quarterly</strong>. Boards can institutionalise curiosity by assigning directors to monitor specific AI domains—e.g., GenAI IP risk or synthetic-data innovation—and rotate these “sentinel” roles annually. Including AI proficiency in the annual board-evaluation instrument ensures accountability; nom-gov committees can then integrate results into succession planning.</p>



<p class="wp-block-paragraph"><strong>Directors should triangulate perspectives</strong>, not just from the CTO but also the CRO, CHRO, and General Counsel, to see how AI affects risk, workforce, and compliance. A standing “AI segment” in every full-board agenda signals that oversight is ongoing, not episodic.</p>



<h2 class="wp-block-heading">Structural Foundations for Responsible AI</h2>



<p class="wp-block-paragraph">Capability must be anchored in <strong>formal structure</strong>. Boards adopt one of three main architectures.                                                                                                                                               </p>



<ul class="wp-block-list">
<li><strong>Whole-board oversight</strong> with AI as a recurring agenda item—suitable for smaller companies where GenAI implications touch every committee.</li>



<li><strong>Expanded remit of an existing committee</strong>—usually Audit (controls and disclosures) or Risk (systemic hazards and resilience).</li>



<li><strong>Dedicated Technology or AI committee</strong>—in data-intensive sectors where AI is strategic and complex (e.g., fintech, med-tech).</li>
</ul>



<p class="wp-block-paragraph">Whatever the model, charters should spell out AI duties, information requirements, and meeting cadence, while minutes should record directors’ challenge questions to demonstrate an effective monitoring system.</p>



<p class="wp-block-paragraph">Boards also verify that management has erected an internal <strong>governance framework</strong>. A single executive owner, whether chief information officer, chief digital officer, or <strong>chief AI officer</strong>, should hold accountability for AI strategy and risk. The company needs a written <strong>AI policy</strong> that covers data ethics, model validation, human-in-the-loop thresholds, and incident-escalation paths. A cross-functional <strong>AI ethics committee</strong> should review high-risk deployments and report its findings to senior leadership.</p>



<p class="wp-block-paragraph"><strong>Integration with core processes</strong> turns policy into practice. AI must feature prominently in:</p>



<ul class="wp-block-list">
<li><strong>Strategy off-sites</strong>. Directors and executives should map how GenAI alters industry value chains and revisit business-model assumptions.</li>



<li><strong>Capital budgeting</strong>. AI projects should flow through disciplined stage-gate funding; ROI metrics need to account for both value creation and risk-mitigation spend.</li>



<li><strong>ERM dashboards</strong>. “AI risk” deserves its own line on the corporate risk register with sub-risks (bias, IP leakage, explainability).</li>
</ul>



<p class="wp-block-paragraph"><strong>Reporting must be reliable</strong>. Management should provide quarterly AI-governance reviews that summarise project status, bias-audit results, incident logs, and regulatory changes. Severe events, such as discriminatory lending produced by an algorithm, should trigger immediate alerts to the relevant committee. These arrangements move companies from a reactive stance toward a proactive, transformative governance posture in which AI contributes to long-term value while remaining under prudent control.</p>

An organisation may tolerate no regulatory violations and no more than a one-per-cent disparate-impact deviation in lending algorithms; any breach automatically escalates.</p>



<p class="wp-block-paragraph"><strong>Internal audit</strong> periodically samples AI models to confirm adherence to policy and flag gaps in validation or data provenance. Although external assurance regimes for AI are still emerging, forward-looking boards pilot voluntary audits to pre-empt regulation and earn investor confidence.</p>



<p class="wp-block-paragraph"><strong>Metrics must evolve</strong>. Early in a company’s AI journey the focus rests on inputs, training hours or policy adoption. As programmes mature attention shifts toward outcomes, trust scores, declining incident frequency, and ultimately sustained shareholder value.</p>



<h2 class="wp-block-heading">Governance as an Innovation Enabler</h2>



<p class="wp-block-paragraph">Robust oversight is often caricatured as a brake on experimentation, but clear guardrails actually <strong>de-risk exploration</strong> and encourage managers to scale pilots. Firms with formal AI ethics committees report quicker time-to-market because requirements are transparent from the start. Rigorous bias testing opens new customer segments by proving inclusivity, and strong transparency practices differentiate brands in trust-sensitive markets such as healthcare and finance.</p>



<p class="wp-block-paragraph">Governance structures improve data quality as well. Monitoring protocols create feedback loops that boost accuracy and operational resilience. Over time a balanced governance approach shifts the conversation from eye-catching demonstrations to <strong>repeatable, auditable, defensible value creation</strong> that underpins sustainable returns.</p>



<h2 class="wp-block-heading">Conclusion</h2>



<p class="wp-block-paragraph">The boardroom stands at a pivotal juncture. GenAI’s upside is indisputable, but so are its social and regulatory headwinds. Directors who regard AI as merely an operational detail will likely preside over fragmented pilot projects, rising compliance costs, and reputational landmines. Conversely, boards that cultivate capability, embed structure, and insist on metrics transform AI from a risk factor into a strategic asset.</p>



<h3 class="wp-block-heading">The agenda is straightforward, though not simple:</h3>



<ul class="wp-block-list">
<li><strong>Capability</strong>: raise AI literacy, refresh the skills matrix, and foster continuous learning.</li>

<h2 class="wp-block-heading">The demand and supply gap for AI talent</h2>



<p class="wp-block-paragraph">As we know, AI and machine learning skills are among the most in-demand skills across industries, but the supply of qualified professionals is extremely limited. This creates a talent crunch and a competitive advantage for organizations that can attract and retain AI talent.</p>



<p class="wp-block-paragraph">The conundrum of build, buy, and borrow (or partner as McKinsey puts it) is not a new one to HR.&nbsp; There are several models and recommendations for HR in closing the demand and supply gap. Below is one example of a build/buy/borrow decision making model for illustrative purposes.</p>

<p class="wp-block-paragraph">However, with the AI talent gap, the speed of recruiting, developing, or identifying partners has been rapidly accelerated and is parallel to the speed of technology change itself. Ultimately, a hybrid approach that combines the benefits of retaining and developing current talent with the infusion of new skills and perspectives from external hires may be the most effective. This approach allows for the most balanced and strategic implementation of AI capabilities within the company.&nbsp;</p>



<h2 class="wp-block-heading">The key competencies and strategies for AI talent development</h2>



<p class="wp-block-paragraph">AI talent development requires a mix of technical, soft, and business skills to fulfill the future needs of an organization looking to compete in the AI space.</p>



<p class="wp-block-paragraph">It&#8217;s crucial for organizations to assess their investment in development strategies while simultaneously identifying the necessary skills and jobs. This approach enables the integration of specific skills into predetermined development strategies, thus avoiding unnecessary delays.&nbsp; Below are three solutions which are effective, fast, and right sized for F5.</p>



<h2 class="wp-block-heading">Solution 1: Identify employees with adjacent skills and develop a reskilling learning program</h2>



<p class="wp-block-paragraph">Beginning with a skills inventory of current employees, which can be accomplished in Workday, identification, and selection of employees to enroll in a reskilling program through Coursera or Pluralsight which F5 currently has unused licenses to consider distributing (not managed by HR).</p>

<h2 class="wp-block-heading">Solution 2: Create an AI boot camp to build our own talent pipeline</h2>



<p class="wp-block-paragraph">To attract and develop a diverse pool of talent for AI roles, F5 would design and launch an AI boot camp that offers intensive training with no programming experience required. The boot camp would aim to equip the participants with the foundational skills and knowledge needed to pursue a career in AI at F5 specifically, such as programming, data science, machine learning, and AI ethics combined with an introduction to our current products. The bootcamp would conclude with a capstone project which could feasibly provide F5 with usable work products and use of the applied learning to determine candidates’ employment prospects at F5.</p>



<h3 class="wp-block-heading">Sample AI Bootcamp Curriculum</h3>



<p class="wp-block-paragraph">The AI boot camp curriculum consists of four modules, each lasting six weeks and covering a different aspect of AI. The modules are as follows:</p>

<p class="wp-block-paragraph">The boot camp concludes with a capstone project, in which participants work in teams to design and develop an AI solution for a specific business challenge or opportunity at F5. The project involves applying the skills and knowledge acquired throughout the boot camp, as well as conducting research, prototyping, testing, and presenting the solution. The project serves as both a showcase of the participants&#8217; abilities and a potential source of innovation and value for F5.</p>



<h2 class="wp-block-heading">Solution 3: Social Learning</h2>



<p class="wp-block-paragraph">One of the benefits of social learning is that it can help the company to easily upskill its employees in practical ways, without requiring a lot of resources or formal training. Social learning can include mentoring, group projects such as hackathons, and other collaborative activities that allow employees to share their knowledge, experience, and insights with each other. Social learning can also foster a culture of innovation, curiosity, and community, which are essential for AI adoption and implementation.</p>



<h3 class="wp-block-heading">Example: Redhat Uses mentoring to close the skills gap</h3>



<p class="wp-block-paragraph">In 2018, Red Hat standardized its existing mentoring initiatives and made its programs more inclusive and accessible to everyone in the organization and focused on upskilling employees.</p>



<p class="wp-block-paragraph">People were matched based on the competencies they wanted to develop and utilizing the matching feature from withing their mentoring management software. Their mentoring cycles ran for 6 months with specific upskilling goal to be accomplished.</p>



<h4 class="wp-block-heading">Results</h4>



<p class="wp-block-paragraph">Red Hat enjoyed the fruit of its thoughtful labors across multiple areas, including retention, employee development, program satisfaction, and program ROI.</p>



<ul class="wp-block-list">
<li>After expanding its mentoring program beyond the pilot, the company experienced a&nbsp;<strong>63% decrease in employee turnover&nbsp;</strong>among program participants. This equates to a&nbsp;<strong>96% retention rate</strong>&nbsp;for this group.</li>



<li>After parsing its program data, the company discovered that<strong>&nbsp;40% of its program participants</strong>&nbsp;had some type of intra-company job movement. Amazingly,&nbsp;<strong>60% of those movements</strong>&nbsp;were promotions. The promotion rate for participants was 2x that of the non-participants within the company.</li>



<li>Red Hat examined its program and relationship satisfaction, revealing a&nbsp;<strong>92% satisfaction rating</strong>&nbsp;among mentors and mentees.</li>



<li>Red Hat followed a cohort of mentoring program participants for just over 28 months to gather data on ROI. The result?&nbsp;<strong>A retention benefit of $6,000,000 with a 107x ROI</strong>&nbsp;compared to the cost of creating and operating its mentoring programs.</li>
</ul>



<p class="wp-block-paragraph">Red Hat’s results speak specifically to how social learning and upskilling work in tandem. Employees who engage in mentoring relationships that matter to them and learn directly from internal experts grow personally and professionally. This helps maintain and expand company culture and boost productivity, even within companies like Red Hat that continue to champion remote and hybrid work flexibility.</p>



<h2 class="wp-block-heading">Cognitive and social/emotional skills matter</h2>



<p class="wp-block-paragraph">Within the AI industry, soft skills hold significant value. Yet, these qualities are difficult to quantify due to a lack of unified definitions and consistent terms. The following is a meta-analysis from ten recognized sources that have discussed the relevance of soft skills in the current AI landscape and the prevalence of specific skills cited.</p>

<h2 class="wp-block-heading">Learning Solutions Available at F5 beginning Q4FY24</h2>



<p class="wp-block-paragraph">The culture and talent development team identified key areas to focus on for the needed transformation within F5, taking into consideration the afore-referenced soft skills specifically. In FY24, we laid the groundwork by seeking out partners and programs that will contribute to shaping the future of learning and cultural involvement at F5. The endeavors included rebalancing resources by removing dependencies on vendors and processes that served us in the past, and to utilize funding for efforts in alignment with the future.&nbsp; All without compromising any existing programs and offerings.&nbsp; The below represents the additional offerings to be made available in the coming months and supports the development of F5 into a company with AI capabilities at its core.</p>



<p class="wp-block-paragraph">&#8211; <strong>Skills Coach:</strong> This is a feature in Culture Amp that helps employees identify their strengths and areas for improvement in various soft skills, such as communication, teamwork, leadership, and creativity. The coach provides personalized feedback, tips, and recommendations based on the employee&#8217;s responses to surveys and quizzes.</p>



<p class="wp-block-paragraph">&#8211; <strong>eLearning courses: </strong>Available through the Culture Amp partnership, these training courses cover a wide range of topics related to soft skills, such as innovation, emotional intelligence, inclusion, and problem-solving. The courses are interactive and engaging, and they allow employees to learn at their own pace and convenience.</p>



<p class="wp-block-paragraph">&#8211; <strong>Training templates</strong>: This enables us to create and share customized training modules for soft skills. We have used the templates feature to design training that matches our specific needs and goals. These training modules are made available through the Cornerstone LMS (LearnF5) where reporting on individual progress is recorded.</p>



<p class="wp-block-paragraph">&#8211; <strong>Simulations Based training:</strong> This simulates real-world situations and challenges that require the application of soft skills. The process includes giving feedback and guidance to the learners as they navigate the scenarios and interact with virtual characters, thus helping the learners to practice and improve their soft skills in a safe and realistic environment.</p>



<p class="wp-block-paragraph">&#8211; <strong>360 and team effectiveness assessments</strong>: Included in the Culture Amp partnership are tools that enable us to collect and review feedback from multiple sources, such as peers, managers, customers, and self. The surveys help us to gain a comprehensive and balanced view of our soft skills and how they affect our work outcomes and relationships. They also help us identify and address any gaps or issues in our team dynamics and collaboration.</p>



<p class="wp-block-paragraph">&#8211; <strong>Mentoring tool</strong>: This is a program platform that facilitates connections with other employees who can provide personalized advice and guidance to accelerate and support development. The newly implemented tool has improved usability from what was utilized in the past, including enhanced matching capabilities.&nbsp; In addition to helping us grow, the program also helps us to expand our network and gain valuable insights and feedback from different perspectives.</p>



<h2 class="wp-block-heading">Skills inventorying as a needed component</h2>



<p class="wp-block-paragraph">Skills inventorying is the process of identifying and documenting the current and desired levels of skills needed for each role and employee. While this can help us to align our learning objectives and strategies, it can also be time-consuming and subjective.</p>



<p class="wp-block-paragraph">But without skills inventorying, how will we know our skills gaps?&nbsp; One approach would be to model your skills inventorying practices after proven methods such as inventory management in retail.&nbsp;</p>



<p class="wp-block-paragraph">In retail, inventory management is the process of ensuring that there is enough supply to meet customer demand, while minimizing costs and waste. Inventory management best practices include forecasting demand, optimizing inventory levels, tracking inventory performance, and managing inventory turnover.</p>



<p class="wp-block-paragraph">Similarly, skills inventorying can help us to align our skills supply with our skills demand, while avoiding skills shortages or surpluses. Skills inventorying best practices include:</p>



<p class="wp-block-paragraph">&#8211; <strong>Forecasting skills demand</strong>: We need to anticipate the future skills needs of our organization, and plan accordingly. We can use data and insights from skills committees comprised of internal employees who are experts in the jobs.&nbsp; We can also utilize external research in partnerships like Aon and i4CP to identify the skills that will be in high demand in the near and long term.&nbsp; This work should include the identification of lesser needed or obsolete skills.</p>



<p class="wp-block-paragraph">&#8211; <strong>Optimizing skills levels:</strong> We need to ensure that we have the right level of skills for each role and employee, based on their current and expected tasks and responsibilities. It’s incumbent upon us to triangulate this information rather than use one source of truth (such as self-evaluation) to ensure accuracy.&nbsp; Examples of sources to be considered are skills assessments, 360 feedback assessments, and past projects.</p>



<p class="wp-block-paragraph"><strong>&#8211; Managing skills turnover:</strong> We need to maintain and update our skills inventory regularly, as skills change and evolve over time. Utilizing recognition, rewards, and incentives is a great way to motivate employees to participate in keeping the skills inventory up to date.</p>



<p class="wp-block-paragraph">Skills inventorying is a necessary component of a skills identification and development program but would need to balance long term scalability with utility and resources required.</p>



<h2 class="wp-block-heading">Next steps</h2>



<p class="wp-block-paragraph">We are in good company as other organizations are working toward innovative solutions to identify and obtain the necessary skills in a highly competitive market.  F5 has begun the necessary foundational components to shift focus to becoming an AI and SaaS led organization but will require continued focus and commitment to fully transform the organization. As 2018 McKinsey <a href="https://www.mckinsey.com/industries/advanced-electronics/our-insights/artificial-intelligence-the-time-to-act-is-now" target="_blank" rel="noreferrer noopener">report</a> on AI concluded: “Our most important takeaway is that companies need to act quickly. Those that make big bets now and overhaul their traditional strategies will emerge as the winners.”</p>
